Choosing a PCB assembly supplier for mass production is different from finding a company for a prototype.
Once production reaches thousands of boards, a small problem with component supply, assembly quality or production capacity can affect the entire delivery schedule. The supplier needs to be able to produce the same board consistently, not just assemble a sample successfully.
Start by asking whether the supplier can handle your expected volume.
You do not necessarily need the largest PCBA factory. What matters is whether its SMT lines, workforce and production planning can support your order without creating long delays.
If your expected volume is likely to increase, discuss the future requirement as well. A supplier that can handle today's order but cannot support the next production increase may not be a good long-term choice.
A production PCBA supplier should have a controlled process from incoming materials through final inspection.
Depending on the product, this may include:
Solder paste inspection
SMT placement
Reflow soldering
AOI
Through-hole assembly
X-ray inspection
Functional testing
Final inspection
You do not need every process for every PCB. The important point is that the factory should have the equipment and experience required by your particular board.
For mass production, component supply can be just as important as assembly capacity.
A factory may have enough SMT capacity but still miss the delivery date because one IC, connector or power component is unavailable.
Ask how the supplier manages component sourcing and whether it has procedures for obsolete, discontinued or long-lead-time parts.
It is also worth agreeing in advance whether the supplier can suggest alternative components or whether substitutions require your approval.
A production supplier should be able to explain how quality is controlled rather than simply saying that it has a quality system.
Ask about incoming inspection, process inspection and finished-board testing.
For a complex board, you may also want to know how defects are recorded and handled when they are found during production.
If possible, ask for information about the manufacturer's quality certifications and whether the relevant certificates apply to the actual production facility.
PCB assembly and product testing are not necessarily the same thing.
AOI can identify many soldering and placement problems, but it does not prove that the finished board performs its intended function.
If the product requires functional testing, discuss the test method before production begins.
Some suppliers can work with customer-provided test fixtures or help develop production test procedures.
This becomes increasingly important as production volume increases because finding a defect after shipment is much more expensive than finding it on the production line.
The BOM should be stable before mass production starts.
Part numbers, manufacturers, quantities and approved alternatives should be clearly defined.
This is also a good time to identify components that may become difficult to source in the future.
A PCBA supplier with good purchasing and engineering communication can sometimes identify these risks before they turn into production problems.
The cheapest PCBA quotation is not always the cheapest manufacturing option.
Compare the complete quotation, including:
PCB fabrication + components + assembly + testing + tooling + packaging + shipping
Also check whether engineering charges, stencil costs or testing fees are included.
A supplier offering a slightly higher unit price may still be more economical if it has better component sourcing, lower defect rates and more reliable delivery.
Lead time should be discussed before the first mass-production order.
Ask how long the supplier normally needs for:
Component purchasing
PCB fabrication
Assembly
Testing
It is also useful to ask what normally causes delays.
This gives you a better idea of whether the quoted lead time is realistic or simply a sales estimate.
For a product that will remain in production for several years, supplier stability matters.
Try to understand whether the manufacturer can support repeat orders and whether it has experience managing engineering changes.
If a component becomes obsolete, the supplier should have a process for identifying alternatives and communicating the change before it affects production.
If you have not worked with the supplier before, a smaller production run can be useful before committing to a large order.
This allows you to evaluate:
Assembly quality
Component sourcing
Communication
Delivery performance
Packaging
The first production order is also a good opportunity to identify process problems before they become recurring issues.
For mass production, the best PCB assembly supplier is not simply the company with the biggest factory or the lowest quotation.
Look for a manufacturer that matches your production volume and PCB complexity, has reliable component sourcing, maintains consistent quality and can support the product as volumes and requirements change.
